Most people asking about an AI SEO retainer have already been quoted one. The proposal says something like “ongoing AI search optimisation, RM 5,000 per month” and lists four bullet points, none of which describe a thing that arrives in your inbox.
That vagueness is the whole problem. A retainer is a promise of recurring work, so the only fair question is: what recurs? Some AI search work genuinely repeats every month. Some of it happens once and then gets billed forever.

Two useful checks come out of this. If a quote allocates more than a quarter of the fee to reporting, you are funding slide-making instead of SEO work. If content sits below about a fifth, very little will change, because pages are what engines quote.

Reporting is where thin retainers are easiest to spot, because a report cannot hide the absence of work for long.
Search Console now reports generative AI performance in its own view, after Google introduced dedicated Search Generative AI performance reports. That removed a genuine excuse, so any 2026 retainer report should include the Google side of the picture, not just hand-sampled chat answers.

If your category is quiet and your site is fifteen pages, a project plus a half-yearly review usually beats twelve monthly invoices.
