Every November, owners ask us: “Everyone is doing Black Friday. Should we?” It is a fair question. The American shopping day now sits between two bigger local sales, 11.11 and 12.12, and lands at month end, when many people have just been paid.
This guide gives you a straight answer, with a five-question test, the discount maths, ad costs, a timeline and channel tactics. It comes from ZenWeb, a Google Partner agency with 500+ Malaysian clients. For the wider sale season, read our guide to 11.11 and 12.12 marketing for Malaysian SMEs.

First, this video from retail consultant Catherine Erdly shows how small product businesses can join Black Friday without racing to the bottom on price. Her examples are from the UK, but the margin thinking applies here too.

Quick Answer: Yes, but for most local SMEs it is the smallest of the three year-end sales. Shoppers know it, big brands push it hard and it lands in payday week. For a small business it works best as a short, targeted push between 11.11 and 12.12, not a fourth mega-sale.
Interest is real. In a FedEx survey released in December 2025, 97% of the Malaysian SMEs asked said festivals such as Double 11, Black Friday and Cyber Monday are critical for seasonal demand. The Malaysian sample was only 30 firms, so read it as a signal. What matters more is where Black Friday sits in the 2026 calendar.
| Event | Date (2026) | Days after previous event |
|---|---|---|
| Deepavali | Sun 8 Nov | — |
| 11.11 | Wed 11 Nov | 3 |
| Black Friday | Fri 27 Nov | 16 |
| Cyber Monday | Mon 30 Nov | 3 |
| School holidays begin | 4–5 Dec | 4–5 |
| 12.12 | Sat 12 Dec | 12 (15 after Black Friday) |
| Christmas | Fri 25 Dec | 13 |

Shoppers who spent heavily on 11.11 have had two weeks to recover and many have just been paid. Then 12.12 arrives only 15 days later.
Quick Answer: Run a Black Friday sale only if you can answer “yes” to at least four of five questions about margin, stock, website, audience and follow-up. With three or fewer, a full discount sale will likely lose money; a smaller offer is the better choice.
Most advice assumes you should take part. The better question is whether a Black Friday sale in Malaysia will make your business money. Answer these honestly:
| Question | “Yes” looks like |
|---|---|
| 1. Is your gross margin above about 40%? | A 15–20% discount still leaves real profit per order |
| 2. Do you have stock or capacity to move? | Slow lines, last season’s items or empty December slots |
| 3. Can your website take the orders? | Fast on mobile, tested checkout, no crashes on 11.11 |
| 4. Do you have people to sell to? | An email or WhatsApp list, or a retargeting pool from 11.11 |
| 5. Will it leave room for 12.12? | Different products or offers, so 12.12 does not look stale |
Fewer than four “yes” answers means changing the offer, not ignoring the day. A free gift, a bundle or early access for loyal customers can earn sales without cutting your headline price. Our 11.11 discount strategy guide explains how deep you can cut before profit disappears, and the same logic holds here.
Quick Answer: More than most owners expect. At a 40% gross margin, a 20% discount needs double your normal unit sales just to earn the same gross profit. A 30% discount needs four times the sales. Higher-margin businesses have more room, but every cut raises the bar.
Divide your margin by your margin minus the discount. The answer is how many times your normal sales you need just to stand still, before any ad spend.
| Discount | At 40% gross margin | At 60% gross margin |
|---|---|---|
| 10% off | +33% more sales | +20% more sales |
| 20% off | +100% more sales | +50% more sales |
| 30% off | +300% more sales | +100% more sales |

Three ways to make the numbers work without a deep cut:
Quick Answer: Expect click and reach costs to rise by roughly 20–50% in Black Friday week compared with a normal November week, because large retailers bid hard on the same days. Search ads usually rise least. Meta and TikTok reach costs rise most, so small budgets work best on warm audiences.
These are planning ranges from campaigns we manage. They are estimates; your industry, offer and audience will move them.
| Channel and metric | Normal November week | Black Friday week | Typical rise |
|---|---|---|---|
| Google Search, cost per click | RM0.60–2.00 | RM0.75–2.60 | +20–30% |
| Google Shopping, cost per click | RM0.40–1.20 | RM0.50–1.60 | +25–35% |
| Meta Ads, cost per 1,000 views (CPM) | RM15–30 | RM20–45 | +30–50% |
| TikTok Ads, cost per 1,000 views (CPM) | RM8–20 | RM10–28 | +25–40% |

A sensible SME budget is often an extra 30–50% on a normal week, spread over four or five days. For baseline costs, see Google Ads cost in Malaysia and Facebook Ads cost in Malaysia. The approach in our 11.11 Google Ads budget guide works just as well for sizing a Black Friday uplift.

Quick Answer: Decide by early November, before 11.11 takes over your attention. Build the page and audiences in the week after 11.11, tease from 23 November, run the sale from Friday 27 to Monday 30 November, then switch straight to 12.12 retargeting. That gives roughly four weeks of lead time.
| When (2026) | What to do |
|---|---|
| 26 Oct–6 Nov | Run the five-question test; pick hero products; set budget |
| 7–11 Nov | Focus on Deepavali and 11.11; tag 11.11 visitors for later retargeting |
| 12–20 Nov | Review 11.11; build the sale page; write emails and WhatsApp messages |
| 21–22 Nov | Test checkout on phones; then freeze website changes |
| 23–26 Nov | Teasers and early access for your list; warm-up ads |
| 27–30 Nov | Black Friday to Cyber Monday: watch spend, stock and site speed daily |
| 1–12 Dec | Retarget non-buyers for 12.12; thank and follow up new customers |
Reuse what you built for 11.11. Our pre-11.11 ad warm-up plan builds the audiences, and the 7-day email and WhatsApp countdown adapts easily to a four-day Black Friday window. Deciding whether to extend into Cyber Monday? Read whether Cyber Monday is worth a separate campaign.
Quick Answer: Start with the cheapest reach: your email and WhatsApp list, then retargeting of 11.11 visitors, then Google Search for “black friday” plus your product. Use Meta and TikTok mainly for warm audiences. Cold prospecting in Black Friday week burns small budgets fastest.
| Channel | Best use for Black Friday |
|---|---|
| Email and WhatsApp | Early access for existing customers; reminder on Sunday 29 Nov; last call on Monday |
| Meta retargeting | Show the offer to 11.11 visitors and cart abandoners who did not buy |
| Google Search and Shopping | Catch “black friday” + product searches and your brand name |
| TikTok | Short teasers and product demos from 23 Nov; Spark Ads on posts that already work |
| SEO and website | One evergreen Black Friday URL, updated yearly so it keeps its rankings |
Your website must also cope with the rush. Use the sale page checklist, plan for a sale-day traffic spike, and check whether countdown timers on sale pages suit your offer. Our view on whether small brands should sit out Meta Ads during 11.11 applies here too.
Quick Answer: Partly. Among our e-commerce clients, Black Friday week’s share of November–December website revenue has grown each year, but some of that is buyers who would have waited for 12.12. A different offer for each event keeps the sales additional rather than simply moved.
| Year | 11.11 window | Black Friday–Cyber Monday | 12.12 window |
|---|---|---|---|
| 2023 | 18–22% | 7–9% | 14–17% |
| 2024 | 19–23% | 9–11% | 13–16% |
| 2025 | 19–23% | 10–13% | 12–15% |
Source: ZenWeb client tracking, Malaysian SME e-commerce websites, November–December 2023–2025. Estimates; the 11.11 and 12.12 windows cover the sale day plus two days either side, and the Black Friday window runs from Thursday to Cyber Monday. Licence.
As Black Friday grew, the 12.12 window shrank slightly. Give each event its own job:
Then use 12.12 sale retargeting to bring back Black Friday browsers, and choose the right Facebook Ads objective for your year-end sale.
Quick Answer: Skip the storewide discount. Service and B2B businesses do better with a value-add offer tied to a deadline: a free extra session, a prepaid package, priority January booking or a bonus with any annual plan signed by 30 November. That protects your rates and uses the payday timing.
Cutting the price of your expertise trains clients to wait for the next sale. A clinic, salon, tuition centre or consultant can still use the day by adding value:
For more offer ideas, see 11.11 offers for service businesses. B2B firms should also plan for the December slowdown; our guide to B2B leads in December explains why enquiries drop and what to run.
Quick Answer: Show real “before” prices and real deadlines, and keep the tone inclusive. Black Friday is a commercial event, so playful creative is fine. It sits between Deepavali and Christmas, though, so do not borrow either festival’s symbols for discount graphics.
Collect email and WhatsApp opt-ins with clear consent, in line with the Personal Data Protection Department’s PDPA guidance. For messaging tactics, read our guide to WhatsApp marketing in Malaysia.
Quick Answer: Measure profit, not revenue. Compare gross profit after discounts, ad spend and fees with a normal week, then check how many buyers were new and whether 12.12 sales fell. If total November–December profit rose, Black Friday earned its place.
| Metric | What it tells you |
|---|---|
| Gross profit vs a normal week | Whether the extra orders beat the discount and ad cost |
| New vs returning buyers | Whether you won customers or just discounted loyal ones |
| 12.12 sales vs last year | Whether Black Friday added sales or moved them earlier |
| New email and WhatsApp contacts | How much cheaper your next sale will be |

Quick Answer: Before Friday, 27 November 2026, pass the five-question test, know your break-even uplift, have a tested page and tracking, and plan a different offer for 12.12.
Quick Answer: Run a Black Friday sale in Malaysia only when your margin, stock, website and audience are ready, and keep it different from 12.12. Otherwise a small value-add offer for loyal customers earns more than a deep discount.
Black Friday is not compulsory. For some SMEs it is a profitable payday weekend; for others, a costly copy of 11.11 that weakens 12.12. Use the test, do the maths and measure profit across the season. For help planning it, ZenWeb’s digital marketing services cover the strategy, ads, landing pages and tracking in one plan.
Black Friday 2026 is on Friday, 27 November, the day after US Thanksgiving. Cyber Monday follows on Monday, 30 November, and many Malaysian retailers run deals from Friday to Monday.
No. For most Malaysian SMEs, 11.11 and 12.12 are bigger, mainly because of marketplace campaigns. Black Friday is smaller but lands in end-of-month payday week, which makes it useful for a short, targeted offer to existing customers.
Only as much as your margin allows. At a 40% gross margin, a 20% discount needs double your usual sales just to earn the same profit. Many SMEs do better with 10–15% on selected items, a bundle or a free gift.
